The first three years decide everything
Osmanthus is a genuinely low-maintenance shrub once settled, and that reputation causes most of the failures. People plant it, believe the label, and walk away. A newly planted evergreen carries a full canopy of leaves losing water all day, supported by a root ball that has not yet grown beyond the shape of the pot it came in. Through the first two summers it needs a thorough soaking every seven to ten days in dry weather: two full cans delivered slowly at the base, not a sprinkle over the leaves.
The way to check is with a finger, not a schedule. Push into the soil at the edge of the root ball to a depth of three inches (8 cm). Cool and damp means wait. Dry and crumbling means water now. In heavy clay, watch that you are not doing the opposite and keeping it saturated; an osmanthus standing in wet ground drops leaves and stalls in exactly the same way as one that is too dry, which is why the finger test beats guessing.
By the third or fourth year, roots have run well beyond the original hole and the plant will get through ordinary dry spells unaided. From then on, water only in genuine drought, and only if the plant is showing it: dull leaves that have lost their shine, or slight inward folding along the midrib in the afternoon.
Feed after flowering, not before
Timing matters here more than product. Osmanthus sets its flower buds on growth made in the previous season, so nitrogen delivered late in the year pushes soft new shoots at the wrong moment: they use energy, they do not carry that year's flowers, and they are exactly what cold wind burns first. The useful feed is one application of a balanced general fertilizer in spring, scattered over the root area and watered in, plus a two inch (5 cm) mulch of garden compost.
A plant that is growing strongly and flowering well needs no feed at all beyond the annual mulch. Reach for fertilizer when you see genuine signals: overall pale leaves with no other cause, annual extension growth under two inches (5 cm) on a young plant, or a hedge that has been sheared repeatedly and is thinning at the base. Feeding a plant that is already thriving mostly buys you more leaves and no more scent.
Container plants are different, because every watering flushes nutrients out of the pot. Use a controlled-release fertilizer worked into the surface in spring, and top-dress by scraping off the top two inches (5 cm) of old compost and replacing it with fresh each spring. Repot properly into a larger container every three or four years.

Wind, cold and the brown-edged leaf
The single most common complaint about osmanthus is brown, papery leaf margins appearing over winter and into early spring. It is almost never a disease. The plant keeps losing water through its evergreen leaves in cold weather while frozen or chilled soil prevents the roots taking any up, and the leaf tissue furthest from the veins dries out first. Cold dry wind accelerates it enormously, which is why the damage is concentrated on the side facing the prevailing weather rather than spread evenly over the plant.
Prevention is physical. Site it with something solid on the windward side. On a young or newly moved plant in an exposed garden, put up a windbreak screen for its first two or three winters: netting or hessian on stakes, standing six inches (15 cm) clear of the foliage so the leaves are not pressed against a frozen surface. A good soak in late autumn before the ground freezes also helps, because a plant going into winter with moisture in the root zone weathers it far better.
Resist the urge to cut damaged leaves off in midwinter. Scorched foliage still shelters the wood behind it, and pruning stimulates growth that will be burned in turn. Wait until spring growth begins, then either pick off the worst leaves or shorten the affected shoots back to healthy wood. A plant that looks ruined in late winter is usually indistinguishable from an undamaged one by midsummer.
Record the date you first see winter scorch and which side of the plant it appears on. Two or three years of that note will show you whether you have a genuinely exposed site that needs a permanent windbreak, or one unusual winter.
Routine work that is worth doing
Mulch annually. Two inches (5 cm) of compost or composted bark over the root area in spring, kept an inch clear of the stem, does more for this plant than any other single job: it holds moisture through summer, insulates surface roots in winter, and slowly feeds the soil. Renew it each year rather than piling it deeper.
Keep grass and weeds off the root zone, particularly on young plants. Turf competing right up to the stem measurably slows establishment, and a string trimmer working close to a woody stem does damage that never fully heals. A clear mulched circle three feet (90 cm) across is enough.
Look inside the plant twice a year. Osmanthus grows dense, and dense evergreens hide problems: dead twigs in the center, scale insects on shaded stems, a crossing branch rubbing a wound. Part the foliage, look at the framework, remove anything dead or rubbing. Five minutes in spring and five in autumn prevents most of the work described in the pruning and hazards guides.
