Bacterial soft rot: the one that ends the plant
Soft rot is the main killer of this iris and it comes from wet, poorly drained soil, from a rhizome buried too deep, from mulch heaped over the crown, or from a wound left by a borer or a careless spade. The first sign is usually a leaf fan that yellows at the base and pulls away with almost no resistance. Underneath it, the rhizome is soft, wet, often hollowed out, and has a distinct sour smell that you will recognize once you have met it.
It moves fast in warm humid weather, so act the same day you find it. Dig the affected rhizome out, cut back with a clean knife until you reach firm pale tissue, and remove every trace of the soft material. Wipe the blade before it touches anything else. Leave the cut surface open to the air and sun for a day or two rather than covering it with soil, and hold off watering until it has hardened.
Then fix the cause, or it will return. That means improving drainage, raising the bed, pulling mulch clear of the rhizome, thinning a crowded clump so air moves through it, and cutting the high-nitrogen feeding that made the tissue soft in the first place.

Iris borer: catch it in the leaf, not in the rhizome
Where iris borer occurs, it is the most damaging pest this plant has, and it is destructive out of all proportion to its size because it opens the wounds that soft rot then walks through. The moth lays eggs in autumn on old iris foliage and on debris around the clump. The eggs overwinter there, hatch as growth starts in spring, and the tiny larvae climb the new leaves and tunnel down inside them into the rhizome, where they hollow it out over the summer.
The whole life cycle hands you two easy interventions. The first is autumn sanitation: after frost has browned the foliage, cut it to two inches (5 cm), rake up every scrap of leaf and debris around the clump, and dispose of it away from the garden. That removes most of the overwintering eggs and is by far the most effective control available.
The second is spring inspection. Look at the new leaves weekly once growth is a few inches high. A borer inside a leaf leaves a dark wet-looking streak or a pinhole with ragged edges, usually near the leaf edge. Pinch the leaf firmly between finger and thumb along that streak and you crush the larva before it ever reaches the rhizome. Five minutes a week through spring saves clumps.
- Clean up hard after frost Cut browned foliage to two inches (5 cm) and clear all debris from around and between the clumps. Bag it and remove it rather than composting. This single job removes most of next year's borer population.
- Inspect new leaves weekly in spring Run your eye down each fan looking for dark wet streaks or ragged pinholes. Pinch the leaf along the streak to crush the larva inside, or pull that leaf off entirely and destroy it.
- Dig out a collapsing fan immediately If a fan wilts and topples in early summer, lift that section of rhizome. You will usually find a fat pink larva inside. Cut away all tunneled and soft tissue back to firm pale flesh, destroy the larva, and let the wound dry before replanting.
- Divide on schedule Regular division every three to four years means you handle and inspect every rhizome in the planting, which catches early damage that would otherwise go unnoticed for a whole season.
Iris borer is a regional pest, common across much of eastern North America and absent from many other areas. If it does not occur where you garden, the autumn cleanup is still worth doing, because it removes leaf spot spores and slug shelter at the same time.
Leaf spot, thrips and the smaller nuisances
Fungal leaf spot shows as brown oval lesions with paler centers, often edged in a darker ring, appearing first on older leaves in warm wet weather. It rarely kills a plant but it disfigures the fans and weakens the rhizome if it strips the foliage before autumn. Remove badly spotted leaves, water at soil level rather than over the top, and thin crowded clumps so leaves dry quickly after rain.
Thrips rasp at the base of young leaves and leave silvery flecking and distorted growth, usually in hot dry spells. A firm spray of water into the fans knocks numbers back and the plant generally grows through it. Slugs and snails chew the soft new growth in spring and hide in exactly the debris you should be clearing anyway. Aphids cluster on developing flower stems and can be washed off.
Root knot nematodes are the one problem with no cure. A clump that yellows and declines with no rot and no borer, and whose roots carry small hard swellings, has nematodes. Remove the plant, do not replant iris in that ground, and start a new planting in fresh soil elsewhere.
Yellow leaves: which kind of yellow
Yellow foliage on ayame iris means very different things depending on which leaves and when. Outer, older leaves yellowing gradually from the tip down in late summer are simply finishing their year and need nothing more than removal once they are fully brown. That is the plant working normally.
Yellowing that starts at the base of a whole fan, especially with any softness at soil level, is rot until proven otherwise and needs digging into today. Pale yellow-green across all the leaves with weak thin growth is usually starvation or waterlogged roots that cannot take up nutrients, and the drainage is the first thing to check, not the fertilizer.
Record what went wrong and when
Note the date of the first symptom, which clump it was in, what the weather had been doing for the previous fortnight, and what you did about it. Iris problems are so tightly tied to wet weather and to specific damp corners that two seasons of these notes will show you a pattern almost immediately.
Keep a running count of rhizomes lost to rot per bed and the date each spring when you first find a borer streak. Those two figures tell you whether the drainage work is paying off and when to start inspecting next year, far more reliably than memory does.
