Wait for the burrs to open and drop
Ripe chestnuts tell you they are ready by falling. Through early autumn the spiny green burrs turn yellow-brown and split along their seams, and then the nuts come down, sometimes still in the burr and sometimes shaken free of it on the way. The nut inside is glossy dark brown with a pale scar at its base and it feels heavy and solid.
Do not knock unripe burrs down to hurry things along. A chestnut taken from a closed green burr has not finished filling, the kernel is pale and starchy rather than sweet, and it will not cure or keep. Where a whole crop has to come down at once, wait until roughly half the burrs on the tree have split naturally, then use a long pole on the branches and accept that the earliest ones will be second rate.
The drop is not a single event. A tree sheds over three to five weeks, with the heaviest few days somewhere in the middle. That is why this is a daily job for a month rather than a weekend of work.
Every day, without exception
A chestnut lying on the ground is on a very short clock. The nut is high in moisture and sugar and it starts to mold within a couple of days on damp soil. Squirrels, rats, deer and pigs find them faster than that. A weevil grub already inside the nut eats its way out and leaves within days, taking the kernel with it and boring a hole that lets rot in.
So collect every day through the drop, and twice a day in a wet or a warm spell. This one habit does more for chestnut quality than anything else you do all year. A crop swept up daily is clean and sound; the same crop left for the weekend is half mold and half tunnels.
Keep the ground under the tree mown short and clear of leaf litter before the drop starts. Nuts on short grass or clean mulch are visible and quick to gather. Nuts in long grass, bramble or deep leaves are effectively gone. If you can, put a mown strip out to the full spread of the canopy, because nuts roll and the outer edge of the drip line is where a surprising number end up.
Nuts that have been rained on and left overnight are still worth collecting, but keep them separate and use them first. They will not store alongside dry-gathered nuts.
The spines go straight through gloves
Chestnut burrs are armoured with fine, stiff, needle-sharp spines an inch (2.5 cm) long, and they do not behave like thorns you can work around. They go through ordinary gardening gloves, through leather palms, and they break off in the skin where they are painful to find. Nobody picks a chestnut crop with bare hands twice.
The two working answers are your boots and a roller. With thick-soled boots you stand on the burr, roll it under your foot until it splits, and the nut pops out clean; picking up the loose nut alone is then no problem. Better on any real quantity is a wire nut roller: a spring-wire basket on a long handle that you push over the ground so the nuts spring in through the gaps between the wires and stay there. It picks nuts and leaves most of the burrs behind, and it means you are not bending for several hours a day.
For the burrs that do come up with the crop, tip everything onto a hard surface and roll them out with a boot, or use two boards. Never squeeze a burr in your hand, however tempting, and never trust a glove.

Sort the same day
Tip each day's collection into a bucket of water as soon as you come in. Sound, filled nuts sink. Anything that floats is either an unpollinated blank, a nut dried and shriveled from lying too long, or one that has been hollowed by a grub, and all three go on the compost or the fire. This one step removes almost everything that would go on to spoil the rest.
Then check the sinkers by eye. Discard any with a neat round hole about a sixteenth of an inch (1.5 mm) across, which is a weevil grub's exit, and any with soft patches, splits in the shell, or dark blotches. Nuts with the shell still bright and tight and the base scar pale and dry are the keepers.
Do not skip the float test on a batch that looks perfect. A grub inside an intact nut leaves no mark on the outside until it emerges, but it has already eaten enough of the kernel to change the density, and the water finds it when your eyes cannot.
Curing, and then keeping them cold
This is where chestnuts differ from every other nut in the garden. An almond or a walnut is dried hard and stored dry at room temperature for months. A chestnut is not a dry nut at all; it is closer to a piece of fresh fruit, roughly half water, and it is alive and respiring. Store one warm and dry the way you would a walnut and within two weeks it is a rattling, rock-hard, inedible husk.
First cure, which is not drying. Spread the sorted nuts one layer deep in a cool, airy, shaded place for seven to ten days at around 60F (16C). Curing lets some surface moisture go and converts starch in the kernel to sugar, and the difference in sweetness between a freshly fallen nut and a cured one is large. Turn them daily and pull out anything that goes soft or shows mold.
Then keep them cold and humid. Bag the cured nuts in perforated plastic and hold them in a refrigerator at 32-36F (0-2C). At that temperature they keep two to three months, and the punched holes matter because a sealed bag sweats and molds. Check the bags every couple of weeks and remove any nut that has gone soft. For longer storage, blanch and peel them and freeze the kernels, which holds them a year without further loss.
Keep a harvest note each season: the date the first burrs split, the date of the heaviest drop, the total weight you gathered, and the proportion that floated. The float percentage is your pollination and pest score for the year, and comparing it across three or four seasons tells you whether a problem is getting worse long before the total weight does.
