Five years is the number that governs everything
A seed sown this autumn will not give you a leaf you can pick until roughly its fifth year. The first spring after germination the plant throws a single thread of a leaf barely wider than a blade of grass. The second and third years it widens, still one leaf, still too small to take. Somewhere in the fourth or fifth year the leaf reaches the width of two fingers and the bulb below it finally has enough stored reserve to survive losing that leaf. Only then does the plant enter the picking rotation.
Everything else in this guide follows from that number. You plant once and leave the bed alone for a decade, so the soil preparation has to be done properly the first time. You do not dig the bed over between seasons, you do not rotate the crop, and you do not move plants around because a spot looked better. Every disturbance costs a year of growth that you cannot buy back.
This is also why planting bulbs or divisions is worth the extra money over seed. A two- or three-year-old bulb bought and planted in autumn shortens the wait to two or three years instead of five. Most gardeners do both: a dozen bulbs to get the bed producing, and a tray of seed alongside to build the colony out over the following decade.

Build the soil once: leaf mold, depth and drainage
This plant grows wild on shaded slopes where decades of falling leaves have built a deep, dark, open layer of humus over cool subsoil. That is the condition you are copying. Work the ground to a depth of twelve inches (30 cm) and fold in a generous quantity of well-rotted leaf mold or old compost, enough that the top six inches (15 cm) is closer to leaf litter than to garden soil. Coarse bark, rotted wood and old sawdust all belong here too.
The soil has to be damp and open at the same time, which sounds contradictory until you handle real woodland soil. It holds water like a wrung sponge but never turns to mud, because it is mostly decomposed fiber rather than fine mineral particles. On heavy clay, raise the bed four to six inches (10 to 15 cm) and mix in grit as well as organic matter. On sand, the problem is the reverse and you will need far more leaf mold plus a permanent mulch to stop the bed drying out.
Aim for a slightly acid to neutral reaction, roughly pH 5.5 to 6.8, which is what a bed under deciduous trees settles at naturally. Skip fresh manure and skip high-nitrogen fertilizer entirely. This is a slow plant, and pushing it with feed produces soft wide leaves that flop, scorch and rot rather than the thick upright leaf you want.
If you are planting into a bed under existing trees, dig a test hole first. Ground threaded solid with fine tree roots will steal every drop of water you apply, and the plants will starve slowly over three years without ever looking obviously wrong.
Planting bulbs: depth, spacing and which way up
Bulbs go in during autumn while dormant, once the summer heat has broken and the soil at planting depth has dropped to around 60F (15C). The bulb is narrow and slightly curved with a fibrous net around it and a clear base plate at the bottom; the pointed end goes up. Set it so the tip sits two inches (5 cm) below the surface, which puts the base plate around four inches (10 cm) deep on a mature bulb.
Space plants six to eight inches (15 to 20 cm) apart in a loose drift rather than in rows. A colony spreads slowly by offsets, and over ten years those gaps close into a continuous patch. Rows look tidy for the first two seasons and then look wrong forever. Plant in irregular groups of five to nine, with clear paths between the groups so you can pick without standing on the crowns.
Firm each bulb in with your fingers so the base plate is in contact with soil, then water the whole bed thoroughly and mulch with two inches (5 cm) of leaf litter straight away. That mulch is not optional. It holds the winter moisture the bulb needs to root, and it is the single thing that most reliably separates a bed that establishes from one that quietly fails.
- Clear and loosen without inverting the soil Pull perennial weeds by hand and fork the bed over to twelve inches (30 cm), lifting and dropping rather than turning the soil upside down. You want the structure loosened, not the layers reversed.
- Fold in leaf mold until the top layer changes color Spread three to four inches (8 to 10 cm) of leaf mold or old compost and mix it into the top six inches (15 cm). When you have enough, the surface layer looks dark brown and fibrous rather than like your normal garden soil.
- Set bulbs point up, tip two inches (5 cm) down Make a hole with a trowel rather than a dibber so the base plate sits flat. Drop the bulb in pointed end upward, backfill, and press gently. A bulb planted upside down usually still grows but wastes most of a season correcting itself.
- Water in and mulch the same day Soak the bed until water is standing briefly on the surface, then cover with two inches (5 cm) of leaf litter or shredded leaves. Keep the mulch clear of the exact planting point by an inch so emerging shoots are not smothered.
- Mark every planting position Push a labeled marker beside each group. The bed will be bare for six months and the shoots that come up are thin and easy to hoe off by accident. Markers also let you tell a first-year seedling from a weed grass.
Sowing seed: two winters before anything appears
The seed carries an embryo that is not fully developed when the seed falls, and it needs a long warm period followed by a long cold moist period before it will break. In practice this means seed sown in autumn sits through the first winter, sits through the following summer looking completely dead, and germinates in the second spring. Gardeners throw away thousands of viable seeds every year by giving up after one blank season.
Sow fresh. Seed that has been dried and stored on a shelf for a year loses most of its viability, so buy from a supplier who ships in autumn or collect from your own plants and sow the same week. Use a deep tray or a nursery bed of the same leaf-mold mix, sow a quarter inch (5 mm) deep, cover with grit, and stand the tray somewhere shaded outdoors where it will experience real winter cold and stay damp throughout.
The single most common failure is letting the tray dry out during the blank summer in between. Sink the tray into the ground in a shaded corner so the soil around it buffers the temperature, cover it with mesh against rodents, and check the moisture every week even though nothing is visible. Label it with the sowing season, because you will not otherwise remember which tray is in which year.
Write down the sowing date, the source of the seed, and where each tray or group sits. With a five-year cycle, memory is not good enough, and a bed record showing which group was planted in which year is what tells you later which plants are old enough to pick from.
