Choose the position with the next twenty years in mind
A mountain laurel extends two to six inches (5 to 15 cm) a year and takes fifteen years or more to fill its eventual space. That slowness cuts both ways. It will not outgrow a sensible position, so you can plant it where you want it and leave it there; but a plant in the wrong place cannot be pruned back into shape or coaxed into flowering, and moving a large one is a serious job. Spend the time on the position before you dig anything.
Aim for bright light with relief from the fiercest sun. In cool-summer climates full sun gives the heaviest flowering and the densest habit. Where summer afternoons pass 85F (30C), morning sun with shade from the worst heat keeps the evergreen leaves from bleaching. High shade from deciduous trees suits it well, provided the tree roots are not so greedy that the shrub is left permanently dry. Deep shade produces a thin, drawn plant with a scattering of flowers at the top and is not worth the space.
Shelter matters as much as light because the leaves stay on all winter and go on losing water when the ground is frozen. A site screened from the prevailing wind by a hedge, wall or larger evergreen prevents the brown scorched margins that otherwise show up every spring.
Allow eight feet (2.4 m) between plants and at least five feet (1.5 m) from a path. Avoid any low spot where winter water collects, and avoid planting close to a wall footing, a concrete path or old building rubble, all of which leak lime into the soil for decades.

Fix the soil before the plant arrives, not after
Test the pH first, from soil taken at the actual planting position and at root depth rather than scraped off the surface. If the reading is 6.0 or above, deal with it before planting. Elemental sulfur forked lightly into the top layer will bring it down, but it works through soil bacteria and takes months, so apply it a full season ahead if you can and retest before you commit the plant.
Improve a wide shallow area rather than a deep hole. Digging a rich pocket in heavy clay makes a sump that fills with water in winter and drowns the roots, and it encourages the root system to circle inside the improved pocket rather than spread out into the surrounding ground. Work leafmould, composted bark or acidic potting mix into an area at least three times the width of the rootball, keeping the improvement broad and shallow, which is the shape this root system wants anyway.
Where the ground is naturally chalky or alkaline, do not fight it. A raised bed of acidic potting mix over free-draining ground, or a container at least eighteen inches (45 cm) across, will grow a far better shrub than a bed that steadily drifts back towards its natural pH and takes the plant down with it. Half measures fail slowly and expensively here, because you only find out after five years of poor growth.
Plant shallow, plant in the cool half of the year
The most reliable way to lose a young mountain laurel is to bury it. The fine roots need air in the top few inches of soil, and a plant set two inches (5 cm) too low sits sullen for two seasons and then dies back. Finish with the top of the rootball level with the surrounding soil or slightly proud of it, and check with a cane laid across the hole rather than judging by eye. On heavy ground go further and plant with the top of the rootball an inch or two (2.5 to 5 cm) above grade, mounding soil and mulch up to it.
Plant in autumn or early spring, while the shrub is quiet and the ground is workable and moist. Autumn planting is generally better where winters are mild, because the roots get months to establish before the first summer. Where winters are hard, spring planting avoids a newly set plant facing a freeze with an evergreen canopy still losing water.
Open the rootball before it goes in. Container plants very often arrive with roots wound tightly around the outside, and a peat-based rootball planted intact both keeps circling and repels water afterwards. Soak the container until the bubbles stop, tease the outer inch (2.5 cm) of roots loose, and cut through anything spiralling the pot.
- Soak the plant thoroughly first Stand the container in water until bubbles stop rising, which can take twenty minutes on a dry rootball. A dry rootball planted as it is will shed water rather than absorb it.
- Dig wide and no deeper than the rootball Two to three times the width, but the same depth, so the plant sits on undug ground and cannot sink as the backfill settles.
- Free the outer roots Pull the outer inch (2.5 cm) of roots loose with your fingers and cut any that circle the ball. On a badly potbound plant, make four shallow vertical slices down the sides.
- Set it level or proud, never low Lay a cane across the hole to check. Adjust by adding soil underneath, never by pressing the plant down into the hole.
- Backfill with the improved soil and firm by hand Return the soil in stages, firming with your hands rather than your heel. Treading compacts the surface layer these roots depend on.
- Water in and mulch three inches (8 cm) deep Soak thoroughly to settle the soil, then spread composted bark, pine needles or leafmould over the whole root area, pulled back an inch or two from the stem.
The first three years, and what to write down
A newly planted mountain laurel has no roots beyond the ball it arrived with, and that dries far faster than the ground around it. Water it thoroughly once a week through the first three growing seasons whenever the weather is dry, and check the rootball itself rather than the soil beside it, because the two can be in completely different states. A finger pushed in at the edge of the ball tells you more than any schedule.
Expect very little to happen above ground in the first year or two. An inch or two (2.5 to 5 cm) of extension is normal and is not a sign of trouble; the plant is building roots. Do not respond by feeding heavily. If a young plant looks pale, test the pH before reaching for fertilizer, because on new plantings chlorosis is far more often a pH problem than a shortage of nutrients.
Remove the flower trusses as they fade even on very young plants. Those first few trusses are the most expensive the shrub will ever set, and letting them run to seed on a plant that is still establishing costs it a visible amount of growth.
Record the planting date, the position with a rough sketch, the pH reading at planting and the date of the test. Add one line each spring on how much the plant grew and how many trusses it carried. On a shrub this slow, memory is useless and photographs from the same spot each year are the only honest measure of whether the position is working.
If a young plant wilts on hot afternoons but is upright by morning, that is the shallow root system rather than a watering failure. If it is still wilted at dawn, it is genuinely dry and wants a slow deep soak, not another sprinkle.
