What a normal flowering season looks like
A settled lupine in its second or third year sends up a tuft of fingered leaves in early spring, then pushes flower stems from the center through mid spring. The spikes open from the bottom upward over ten days to a fortnight, and the whole display lasts three to four weeks in late spring and early summer, earlier where springs are warm and later in cool gardens.
A good plant of that age carries somewhere between five and a dozen spikes, each twelve to eighteen inches (30-45 cm) of flower on a stem two to three feet (60-90 cm) tall. The flowers should be packed tight enough that no stem shows through, and the spike should be flowered right to the tip.
Deadheaded promptly, most plants throw a second, smaller flush four to six weeks later, with shorter spikes and fewer of them. That second flush is a bonus rather than a guarantee, and it is far more reliable in a summer that is not baking hot.
Measure what you actually get against that. A three-year-old plant with three thin spikes is not having a bad year; something is wrong with the site or the plant. A first-year seedling with one modest spike is doing exactly what it should.

Rich soil, and the plant that grows leaves instead
The commonest cause of a lupine with magnificent foliage and almost no flowers is nitrogen. Because it fixes its own, a lupine on ground that has been manured or fed for its neighbors has far more nitrogen than it can use, and it does what any plant does with surplus nitrogen: it builds leaf. The leaves get large and soft, the stems get thick and weak, and flower initiation is pushed back or skipped.
There is no quick correction once the season has started, so treat it as next year's job. Stop feeding entirely, stop mulching with manure or rich compost, and switch to grit or leaf mold. Where the whole bed is rich, move the plant in autumn or spring to leaner ground, or grow it in a container with a gritty low-nutrient mix where you control what it gets.
The second common cause is light. Lupines flower properly in full sun and become progressively worse as shade increases; at half a day of sun you get fewer, thinner spikes, and under real shade the plant leans towards the light and may not flower at all. Overhanging growth that has thickened since you planted is easy to miss, so look up before you blame the soil.
Drought at the wrong moment produces a different, distinctive symptom: a spike that opens normally at the base and then stops, leaving a bare green tip where the top third of the buds dried and aborted. If your spikes look like that, water deeply through the fortnight when buds are forming and the problem does not return.
The plant that is simply finished
Lupines are short-lived. A plant is at its peak in years two to four and declines from there, and no amount of care reverses it. The signs are consistent: fewer spikes each year, spikes noticeably shorter than they used to be, a crown that has opened out or gone woody in the middle, and leaves that come up smaller in spring than they did last spring.
That decline is accelerated by anything that drains the plant. Seed pods left to ripen are the biggest single drain, and a lupine allowed to seed heavily two years running is often finished in three. Heavy aphid infestations do the same thing more visibly. Waterlogged winters kill outright rather than weakening.
The response is to propagate rather than to nurse. In spring, when the new shoots are three or four inches (8-10 cm) tall, take basal cuttings from the plants you want to keep, each with a sliver of the crown attached, and root them in a gritty mix. That gives you exact copies of a plant whose seed would give you nothing of the sort.
Then let the old plant go. Pulling out a lupine that flowered well three years running feels wasteful, but a tired crown occupies good ground, seeds muddy-colored offspring around itself and harbors mildew. Replacing it with a rooted cutting or a strong seedling restores the display in a single season.
If a plant that has always flowered well suddenly produces nothing but leaves, check whether a seedling has grown up beside it and taken over. Self-sown lupines are more vigorous than hybrids and frequently smother the parent before anyone notices the substitution.
Color drift, and the records that explain it
A bed that was pink, cream and bicolour when planted turns blue and purple over a few years, and it is easy to conclude that the plants have changed color. They have not. The named plants have died out on schedule and their self-sown seedlings have replaced them, and seedlings of hybrid lupines revert to the muddy blues and dull purples of their ancestry.
The cure is deadheading, done early and without exception, plus pulling every shoot that appears outside the crown you planted. A seedling is easy to spot in its first spring, growing an inch or two away from the parent with a single small rosette. A year later it is indistinguishable, and by the time it flowers it has already crowded the plant you wanted.
Keep a simple record for each plant: where it is, what color it flowered, the date the first spike opened, how many spikes it carried and roughly how tall they were. Add whether it produced a second flush and when. Four seasons of that turns a vague sense that the bed is not what it was into a clear picture of which plant is declining, which position flowers a fortnight late because it is shaded, and exactly when a replacement needs to be ready.
It also tells you which plants are worth the effort of cuttings. Over four years one or two plants are consistently better than the rest in your particular soil and light, and those are the ones to keep going, regardless of what the label said when you bought them.
